Supplier Performance and Recovery Kit
Qualify, score and review suppliers, and pull a struggling one back with a 30/60/90-day recovery plan that ends in evidence, not promises.
Start with the handbook: it sets out the workflow, who does what, the weekly rhythm, a 30-day setup plan and one worked example that runs through every tool below.
The kit, step by step
Each tool is free on its own page, with its own worked example from the same story.
- 1
Workbook · AQL-C01Supplier Qualification Assessment
Decide whether to buy a particular kind of work from a particular supplier, from evidence: 26 criteria across eight areas, critical ones marked, a result that counts itself, and a decision with its scope and conditions written down.
- 2
Workbook · AQL-C02Supplier Risk Assessment Matrix
Rate every supplier on how much a failure would hurt and how likely one is, with eight plain factors and weights you control, then let the rating set how closely you watch each one.
- 3
Workbook · AQL-C03Approved Supplier List Register
Keep one controlled list of who you may buy from, for exactly what, on what conditions, with the certificate and evaluation dates watched for you and every status change passed on to purchasing and receiving.

Workbook · AQL-C06Supplier Surveillance Planning Matrix
Set the type and extent of oversight for every supplier from its risk and performance, plan the year's audits, source inspections and reviews, and track what was done and what it changed.
- 7
Checklist · AQL-C07Supplier Audit Checklist
51 ready-made checks for auditing an aerospace machining or special process supplier, each with the clause and what to sample, plus the audit record, findings written to be acted on, and a summary by area.
- 8
Workbook · AQL-C08Supplier Corrective Action Register
Track every corrective action you request from a supplier through containment, root cause, plan, implementation and an effectiveness check, with a due date on each stage and a register that shows what is late, what was sent back and what came back.
- 9
Checklist · AQL-C09Supplier Onboarding Checklist
Take a new supplier from 'we need a source' to a controlled first delivery: screening, the evidence to ask for, an evaluation matched to the risk, the approved list entry, the purchase order flow-down, and the first 90 days.
- 10
Workbook · AQL-C10Supplier Risk Escalation Matrix
Six escalation levels with written triggers, actions, exit criteria and time limits; a trigger screen that applies your rules the same way to every supplier; and a register of every case and every change of level.
- 11
Template · AQL-C11Supplier Performance Improvement Plan
The written agreement with a supplier that is falling short: the gap in numbers, the causes, the actions with owners and dates, the milestones, what you will provide, the exit criteria and the consequences, signed by both sides and reviewed to closure.
- 12
Workbook · AQL-C12Supplier Recovery Plan and 30/60/90-Day Planner
Turn a failing supplier you still need into a written plan with both sides' commitments, exit criteria and consequences agreed up front, weekly figures, an action plan by phase, and a decision at day 30, 60 and 90.
- 13
Workbook · AQL-C13Supplier Business Continuity Assessment
Find out which suppliers could stop your deliveries, how long you could keep shipping without them, and how ready they are to recover: ten plain questions, an exposure gap in weeks, and the actions that close it.
- 14
Workbook · AQL-C14Supplier Change Notification Register
Log every change your suppliers make to site, process, source, material, people or ownership; check your purchase order and your customer's requirements; decide with a first article where needed; and verify the first lot made after the change.
- 15
Workbook · AQL-C15Supplier Concentration Risk Assessment
See how much of your business rests on a few suppliers: share of spend, part numbers with no alternate, revenue that depends on each source, time to replace it, and the sub-tier sources your suppliers quietly share.
- 16
Workbook · AQL-C16Special Process Supplier Control Matrix
Show that whoever performs each special process on your parts, including your suppliers' own sources, is qualified for that exact process: scope, specifications, customer approvals, expiry dates, certificates, performance and oversight on one line.
- 17
Checklist · AQL-D12Special Process Supplier Audit Checklist
The on-site audit of a heat treater, anodizer, plater, penetrant inspector or shot peener: the audit details, forty-one checks in five process modules, the evidence sampled, findings with actions and dates, and the result counted for you.
- 18
Deck · AQL-F12Executive Quality Recovery Report
Eight slides that tell executives, yours or a customer's, where a quality recovery stands: what happened, how the customer is protected, the cause, the plan, the evidence it is working, the risks and the decisions needed.

The problem it solves
In most small aerospace shops more than half of what ships was made or processed by someone else, and most escapes, late lines and audit findings start at a supplier. Yet supplier control is often a vendor table marked 'Approved', a certificate file, and a flurry of calls when something goes wrong. The approved list has no scopes, the heat treater your machining supplier uses has never been asked about, the scorecard is a feeling, corrective actions close on 'retrained', and a supplier in trouble gets expedite calls instead of a plan. This handbook is the operating manual for the Supplier Performance and Recovery Kit: one workflow from qualification to recovery, who does what, which of the sixteen tools to use at each step, the weekly and monthly rhythm, a thirty-day setup, and a full worked example of one plant's supply base through the whole kit.
Who uses it
Quality managers and supplier quality engineers who own supplier control; purchasing and supply chain managers who share it; and the general or plant manager who sponsors it.
When
When your approved list hasn't changed in years, when a key supplier is failing, after a supplier-caused escape or audit finding, when you take over supplier quality, or a quarter before a surveillance or recertification audit.
