The Supplier Performance and Recovery Kit HandbookChapter 11 of 18

Bringing a supplier back: recovery

A recovery plan is for a supplier you need that is failing on more than one front: delivery and quality together, or a corrective action that keeps failing. If you could move the work next month, move it. If you can't (a sole source, a special process, a customer-approved source), the Supplier Recovery Plan and 30/60/90-Day Planner (AQL-C12) turns the flurry of calls into one written plan.

Before day 0

  • Agree the baseline in figures both sides accept: on-time delivery, rejects, past-due lines, quoted lead time.
  • Write the exit criteria: the on-time level to hold for a number of consecutive weeks, and the quality result over the last weeks of the plan. Step the phase targets up to them.
  • Name a sponsor on each side who can make commercial decisions, and a lead who runs the plan week to week.
  • Write what each side commits to. Our side belongs in the plan: forecasts, stable releases, quick answers, sometimes a share of the cost of tooling or racks.
  • Write, and get signed, what happens at day 90 if the criteria are not met.

Track the same figures every week on the Weekly tracker, send the line before a 30-minute call, and work the Action plan by phase and workstream. At each gate, both sponsors read the Gate summary and decide: continue, continue with added actions, escalate, or exit early. At day 90 the choices are exit, extend with a revised plan, restrict and move work, or disqualify.
