| Week | Do | Tools | Done when |
|---|---|---|---|
| 1 | Agree the roles, the board members and the authority matrix with the plant manager. Walk the hold area, count every container and put every open NCR on one log, including anything held with no NCR. | D18, D19, D20 | One log; every item in the cage has a line |
| 2 | Hold the first weekly board. Open MRB records for every open use-as-is, repair and pending case. Check the contract for each one and record where the answer came from. Send any customer authorization request not yet sent. | D20 | Every board case has a record; every authorization question answered |
| 3 | Make overdue scrap unusable and close those NCRs. Ship or schedule returns. Set the age limit and the system-hold rule. Brief supervisors and inspectors on tagging where found. | D18, D19 | Scrap done; the cage shrinking; tagging briefed |
| 4 | Load six to twelve months of history into the trend spreadsheet. Hold the first monthly review with the plant manager; agree the measures and give them the one page in chapter 24. | F09, D19 | Baseline agreed; monthly review on the calendar |
A day-by-day start for the first week, for a quality manager doing this alone:
| Day | Do |
|---|---|
| 1 | Walk the hold area with the custodian. Count everything. Photograph anything without a tag. |
| 2 | Put every held item and every open NCR on D19. Raise NCRs for anything held without one. |
| 3 | Mark the age of every line. List everything over sixty days for the plant manager. |
| 4 | Draft the authority matrix (D20). Meet the plant manager: roles, board members, the matrix. |
| 5 | Book the weekly board for the next twelve weeks, and the walk on the morning of each. |
